New revenue stream in less than 4 months

For CEOs and COOs ready to reduce their reliance on grants and philanthropy.

Over fourteen weeks we build one new revenue stream; from first idea to market test. You leave with the evidence, the business case, and the equipment to take it forward.

Cata Bonavia presenting to a boardroom
The moment that brings people to me

When the board asks: where does growth come from next?

And the room goes quiet.

That’s when you bring me in.

You have been in that meeting. Everyone looks at the same three options: apply for more, cut something, or run another event.

None of them change the shape of the problem; and everyone in the room knows it.

Meanwhile the demand keeps rising, the grants get harder, the margins get thinner, and the strategy you wrote eighteen months ago is being quietly rewritten by whoever last opened a funding round.

What we do together

Let’s build a new revenue stream in 14 weeks.

Using the value you are already generating, the IP you already own.

We find the opportunity, choose it deliberately, design the offer, cost it, price it, build the things you need to sell and deliver it, and then put it in front of real buyers before we finish.

Not a strategy you implement later. Not a workshop with sticky notes. A new offer, tested, with the evidence to back your next decision.

A different premise

Your growth and impact shouldn’t depend on the next grant.

Your next revenue stream might already be inside your organisation.

Somewhere along the way this sector accepted a trade: you can be mission-driven or you can be commercially confident; and choosing both makes you suspicious.

I don’t accept it. And neither do the leaders I work with.

Funders matter. They are not the enemy and they should be part of your strategy.

But when a single funding round can redraw everything you’ve built, you’re not running a strategy. You’re renting one.

And when the landlord decides to move on, the whole thing goes with them.

Your owned revenue stream — SHiFT with Purpose helps purpose-led organisations find and build new income streams that grow their mission

There is potential hiding in your organisation. I want to help you turn it into owned revenue.

The starting point

The value is already inside your organisation. We turn it into something people pay for.

You are already creating value that you give away for free, while working hard to raise more funds.

So before we add anything, I look at what you already have.

And yes, you’re probably wondering what value I’m actually talking about.

The training you built. The assessment tool. The methodology. The service a corporate would happily pay for. The relationships, the expertise, the data, the trust.

None of that is a new business. It may be the business you already have, sold to someone who is not the person you currently serve. The work we do is about finding a different customer who has a problem your organisation is uniquely equipped to solve.

So what kind of offer are we talking about?

An offer is something your organisation can repeatedly provide to a defined customer in exchange for money. It might be:

A training program
A licensed methodology
A corporate partnership
A paid membership
An accreditation service
Consulting or advisory
A productised service
A data or insight product
A physical product
A new market entry

The target

We focus on offers with the potential to generate $250,000 to $500,000 a year and beyond.

$250k–500k+

What would you do with another quarter of a million a year that nobody can switch off?

Run fewer events; let your people focus on the mission.

Start working through the waitlist instead of managing it.

Raise the quality and depth of support for the people you serve.

With the ability to actually forecast. And a service that grows rather than resets each year.

What any single offer earns depends on the market, the product, and the effort behind it. What we control is whether it is designed to be worth building in the first place; and we screen for that at every step.

How it works

Your purpose-led organisation needs revenue, not just donations. Here’s how we build it.

Weeks 1 – 3
See what you already have

We understand the organisation as it actually is today; your current model, customers, capabilities, assets, unmet needs, constraints and readiness. We find what’s already working, what’s getting in the way, and where there might be something worth building.

A sharp diagnosis of what’s holding you back from your next chapter, and an initial desirability, feasibility and viability analysis. Not sixty pages that end up in a drawer.

Weeks 4 – 6
Hunt for opportunities hiding inside your organisation

We look for the value hiding in plain sight. What do you know? What do you have? What do people need? Where could value be created? And, crucially, who would pay for it? We develop three possible futures; not three variations of the same safe idea.

Your Opportunity Map and the Three Futures.

Weeks 7 – 8
Back it up with market evidence

Now we make the decision. Each opportunity is tested against impact, demand, income, capability and feasibility. We look at who else is serving this need, what they charge, what they’re missing, and whether you can credibly do it better. One opportunity gets backed; because it has the strongest case for investment.

One prioritised opportunity and the reasoning a board can follow. This is often the moment you see something you couldn’t see before.

Weeks 9 – 12
Build the equipment to make it happen

Now we make it real. The offer, the customer, the value proposition, the delivery model, the pricing, the unit economics, the capability required, and the assets that make it sellable and deliverable.

The offer, built; plus the business case for taking it forward.

Week 13
Test, and iterate where needed

We put the smallest useful version of the offer in front of real buyers. A paid pilot, a pre-sale, a prototype, a customer commitment, or another test designed to generate the strongest possible evidence.

Real market evidence; not opinions about whether the idea is good.

Week 14
Take it forward, grow your impact

The final two weeks turn evidence into a decision and a practical next move, plus a 90-day roadmap built around the reality of your team, your systems and your constraints.

A clear path to putting your new offer into your customers’ hands. No wishful thinking; no “now someone needs to implement the strategy.”

The right idea; not the loudest one

Choose the right idea, not the loudest one.

We match what the market needs with your values and your capability. That intersection is where a competitive advantage actually lives; and why the offer we build is hard for anyone else to copy.

We explore at least 3 possible futures
Extend

Sell differently

Take something you already do and offer it to a new audience, or in a new way.

Productise

Package and repeat

Turn existing expertise, methodology or IP into something repeatable and scalable.

Reinvent

Create what doesn’t exist

Build something genuinely new from an emerging or unmet need.

We develop three, deliberately. The first idea in the room is rarely the best one.

Every opportunity is assessed against five criteria
01
Impact
Will it strengthen the mission?
02
Demand
Does someone want it enough to pay?
03
Income
Can it generate meaningful return?
04
Capability
Can we credibly deliver it?
05
Feasibility
Can we do it without breaking the organisation?
The result isn’t a room full of exciting ideas. It’s a decision you can defend.
We take a research-based approach

People saying they like an idea isn’t evidence that they’ll buy it. So we don’t confuse interest with demand.

The Evidence Ladder

01
Interest
Someone says they’d use it.
02
Intent
Someone commits time, provides data, or joins a waitlist.
03
Commitment
Someone signs up or agrees to a pilot.
04
Payment
Someone actually pays.

The goal isn’t Level 4 every time. It’s to reach the strongest evidence we can realistically get before you invest further.

Make a strategic decision with evidence: move forward, or move away.

You’re not looking for a room full of exciting ideas. You’re looking for evidence you can act on. So we test before you invest.

Three possible outcomes; all of them successful

Go as it is

The evidence supports launching. You have what you need to start.

Refine

There’s something here; it needs adjustment before it’s worth investing further.

Move away

The evidence says don’t invest further. You just saved yourself the money, time and goodwill; and you still hold the Opportunity Map with two futures on it.

You’re not paying me to make your original idea work. You’re paying me to find out whether it’s worth building.
How your time is protected

Your team brings the decisions. We do the production.

You have no spare capacity. A project that adds to your team’s workload is a project that quietly dies in week six.

So the split is written into the scope before we start.

Your team

  • Capped hours; the number goes in your scope of work before we start
  • Strategic decisions at key milestones
  • Access to your people and data
  • Your expertise in your sector and community

We do

  • All research, mapping, analysis, and modelling
  • Design and prototyping
  • Documents and business case
  • Market test design and execution
  • The 90-day roadmap
No disappearing for six weeks and returning with a deck. No endless document requests. No workshop where everyone has sticky notes and nobody knows what happens on Monday.
What you leave with

I don’t just find the idea. I make it market ready too.

Market ready means you could start selling it the week after we finish.

About Cata

Fourteen years in this sector. I’ve spent them making things, not writing reports.

I’m an industrial designer who ended up in the purpose-led world and never left. Fourteen years, hundreds of founders and leaders, and a career spent moving between the frontline and the boardroom.

Along the way I learned to read a P&L, design services, develop new concepts, lead change, work with boards, facilitate hard decisions, and turn ideas into things people can actually use.

Most people in this space either think or make. I do both; which is why what gets designed is built for the reality of the organisation that has to deliver it.

What clients have built

New positioning

Newbies and Bewbies went from competing in a crowded market of lactation consultants to being the specialist second-time mums with a history of trauma seek when preparing for their next experience.

New revenue model

Waverley Social Enterprises created a whole new approach to supported employment; differentiating from competitors and making their mission stronger and more commercially sustainable.

New product

A social start-up in Argentina designed a bathroom that can be built in eight hours, requires no technical knowledge, and lasts indefinitely; now reaching communities that traditional construction cannot.

You don’t have to choose between me and a CFO.

Your CFO helps you understand the numbers, strengthen the financial strategy, and work out what the organisation needs to stay viable. They help you understand where the money needs to come from.

spacer

I work on the other side of the equation: what could you actually sell? I help you design what you can offer to bring more of it in. If you already have a CFO, I want them in the room. If you don’t, we can proceed. If you want one, I can recommend trusted partners.

Is this right for you?

This isn’t for everyone. I’ll tell you in the first conversation if it’ll work for you.

This is for you if…
  • You lead an established purpose-led organisation with real capability, reputation, and ambition
  • You know the organisation needs to evolve; but can’t yet see what the next model looks like
  • You’re grateful for your funders; and you know that owning an income stream would make your impact and legacy stronger
  • You’re ready to make decisions, invest resources, and try something different
  • You want someone who will tell you when the answer is no
This isn’t for you if…
  • You want a report and a set of recommendations
  • You want the answer without your team in the room
  • The opportunity is unlikely to be commercially meaningful enough to justify a private engagement
  • You’re looking for help winning more grants
  • You want someone to run the resulting business for you
Questions I always get

Answered honestly.

Isn’t this just commercialising our mission?
The value already exists; and you’re currently giving much of it away. I’m not asking you to sell your purpose; or to charge the people you serve. I’m asking a different question: who else has a problem your organisation is uniquely equipped to solve; and would pay you to solve it?
Our people can’t pay for anything.
Correct. The buyer for the new offer usually isn’t the person you serve today. That’s the point.
Won’t this pull the team away from mission work?
It will; if you bolt another business onto the organisation. It shouldn’t; if the offer is designed properly. The delivery model and pricing need to cover the real cost of delivering it before you scale. That’s part of the work we do together.
We tried a social enterprise before and it didn’t work.
Often the problem is that the social enterprise becomes a second business built around capabilities the organisation doesn’t actually have. We start somewhere else: what are you already exceptionally good at; and who else needs it?
We’ve tried consultants before and nothing stuck.
The most common thing I hear. Most consulting produces reports. You leave here with equipment; and with evidence about whether anyone will pay.
How much of this lands on my team?
A capped number of hours; written into your scope of work before we start. Decisions, expertise, and access come from you. Everything else comes from us.
What if the idea doesn’t work?
Then I’ll tell you; and that’s exactly why we test before you invest heavily in building it. You may leave with a Go, a Refine, or a Move Away; and all three are useful decisions. Before we get anywhere near a Move Away, we adapt and iterate to find a version that works. But you’re not paying me to make your original idea work. You’re paying me to find out whether it’s worth building.
